AI is changing concepting and texturing faster than it is replacing disciplined 3D production. Game and realtime pipelines still care about topology, LODs, texel density, animation rigs, and performance budgets. Use generative tools where they save time—and keep a human pipeline where engines are unforgiving.

Workflow A — Concept to model handoff

  1. Brief the asset — role in game (hero prop, modular kit, NPC), poly budget class, camera distance.
  2. Generate orthographic-ish references — front/side/three-quarter; accept that models will invent geometry.
  3. Pick one direction; kill style outliers.
  4. Model in DCC (Blender, Maya, etc.) using AI only as reference, not as truth.
  5. Bake / texture with a mix of hand work, Substance-class tools, and AI-assisted maps carefully validated.
  6. Engine test early (Unity/Unreal/Godot) for scale and read.

Never import mystery meshes into production without a retopo plan.


Workflow B — Texture and material sprint

  1. Define material story (worn metal, painted wood, sci-fi polymer).
  2. Generate seamless candidates; check tiling at multiple scales.
  3. Build PBR set (albedo/roughness/normal/AO as needed)—do not trust a single pretty JPG as “PBR.”
  4. Validate under three lights in engine.
  5. Archive maps with naming conventions your team already uses.

If a texture swims or screams repeating pattern, it fails—even if the AI preview looked premium.


Workflow C — 2D game art and sprites

  1. Lock pixel density and palette early for pixel styles.
  2. Generate exploration at higher res only if you will downsample with intent.
  3. Build a turnaround sheet for characters before animation.
  4. Prefer consistent rigs/templates over one-off AI poses that break the sheet.
  5. Animate in dedicated tools; AI frames as in-betweens need heavy QC for flicker.

For stylized 2D, a strong image workflow plus human cleanup often beats end-to-end “AI animator” dreams.


Workflow D — Marketing key art for games

  1. Brief like a film poster (hero, mood, must-show features).
  2. Still pipeline first (image workflows).
  3. Optional motion plate (video workflows).
  4. Composite logos and legal in design tools—not in the model.
  5. Match in-game capture color grade so store page and gameplay feel related.

Store art that lies about the game creates refund-shaped problems.
