Client delivery and revisions with AI creative work
AI makes it easy to show too many options and hard to protect time and quality. This page is the client-facing operating system: scope, reviews, revisions, and handoff—so projects end in invoices, not infinite regen.
Pairs with commercial-use checklist and design & brand direction locks.
Principles
- Exploration is a paid phase, not a free unlimited buffet.
- Clients approve directions, not seed roulette galleries without criteria.
- Revisions map to the brief, not vague “make it pop.”
- Delivery includes files + notes, not mystery PNGs.
- AI disclosure follows the contract, not vibes.
Scope template (paste into proposals)
| Phase | Includes | Excludes |
|---|---|---|
| Discovery | Brief workshop, refs | Unlimited stakeholder workshops |
| Exploration | N directions, timeboxed | Infinite spins mid-call |
| Production | Locked direction, M finals | New concepts after lock |
| Revisions | R rounds of brief-aligned changes | Scope resets |
| Handoff | Agreed formats + archive note | Ongoing free edits |
Define N, M, R in numbers. Ambiguity is unpaid work.
Review ritual that works
Before the meeting
- Send a contact sheet or board with labeled options (A/B/C)
- Restate the five-line brief at the top
- Ask for feedback in Keep / Change / Kill language
During
- No live 40-generation theater unless billed as exploration
- Capture decisions in writing before regenerating
After
- Summarize decisions in email/Notion same day
- Only then open the model
Used well in brand kit and storyboard cases.
Revision types (price them differently)
| Type | Example | Handling |
|---|---|---|
| Correction | Missed a stated must-have | Covered in round |
| Preference | Warmer light within direction | Covered if in round budget |
| Direction change | New industry, new metaphor | New exploration phase |
| Scope add | Extra aspect ratios, extra products | Change order |
If everything is called a “tweak,” your margins die.
File handoff checklist
- [ ] Finals in agreed formats/sizes
- [ ] Layered sources if contracted
- [ ] Fonts licensed / outlined per agreement
- [ ] Color space noted
- [ ] AI tools used (if disclosure required)
- [ ] What not to edit carelessly (e.g. product geometry)
- [ ] Commercial checklist signed internally
Communication snippets
Direction lock
“Please choose Direction A or B for production. After lock, changes that restart concepting are a new exploration phase.”
Vague feedback pushback
“Can you map that note to the brief—light, product accuracy, or crop? I’ll revise against a specific constraint.”
AI policy
“We’ll use AI-assisted generation within the tools listed in the SOW, with human art direction and finish. Let us know if your brand requires full disclosure on published assets.”
Protecting quality under pressure
When clients rush:
- Protect the brief and contact sheet.
- Cut option count, not finish.
- Prefer static over broken motion.
- Refuse rights-reckless requests (rights).
Speed without gates creates expensive rework.
Agency / freelancer differences
| Context | Extra care |
|---|---|
| Freelancer | Written AI clause; deposit before exploration |
| Agency | Producer owns timebox; AD owns taste |
| In-house | Brand system tokens beat one-off gens |

postmortem.mdClients who receive only a Slack dump of PNGs will ask for “the real files” forever. Structure is part of professionalism.
Red flags in client requests
| Request | Response posture |
|---|---|
| “Clone this living artist’s look for our ads” | Decline or reframe to original refs (rights) |
| “Just make 50 options tonight” | Requote exploration; protect finish |
| “Use free tier, commercial launch Monday” | License risk—escalate |
| “Morph our real product freely” | Accuracy rules for commerce |
| “Don’t tell legal we used AI” | Walk away |
Your reputation is longer than one invoice.
Revision round math
If a round includes three SKUs × four crops × two language markets, say so in the SOW. AI does not make matrix work free—it makes it easier to underestimate. Tie rounds to decision objects (frames, boards), not hours of spinning.
Kickoff agenda (30 minutes)
- Success test in one sentence
- Must-include / must-exclude
- AI policy and disclosure
- Exploration timebox and option count
- Revision rounds and what triggers a change order
- Delivery formats
- Next meeting date for direction lock
Send the notes the same day. Projects without kickoff notes become telepathy contests.

Revision protocol that keeps projects profitable
Most AI creative jobs die on “endless tweaks,” not on generation speed. Put a protocol in the SOW.
Default package
| Item | Default |
|---|---|
| Included rounds | 2 (concept) + 1 (final polish) |
| What counts as a round | Consolidated feedback in one message within 5 business days |
| Out of scope | New art direction, new product SKU, new aspect ratios beyond agreed set |
| Change order | Hourly or fixed add-on quoted before work |
Feedback template (send to clients)
Round N feedback for [asset]:
1) Keep: …
2) Change: … (max 5 bullets)
3) Must-not: …
4) Reference (optional URL or prior frame): …
If feedback arrives as 20 conflicting chat messages, you may pause and ask for a consolidated list. That is professionalism, not obstruction.
